I recently had an 1887 ss-b with the same problem. Relocated capstan about 4mm toward keys and reomved whippen heals and relocated them as well. Touch weight improved dramatically such that I could remove lead and use heavier hammers and still have a very light fast action. About 50g down and 33g up. The whippens were not original - they were a Schaff type Setinway replacement - maybe 10 years old.
