Tom: It sounds like Baldwin us one of the leather substitutes, such as Escaine (sp?). When it hardens up, it stays hard. You can try roughenin it up, but usually one winds up replacing it after all else fails. They used this stiff on upright catchers and hammer butts, creating loud clicking and unhappy sounds from piano technicians. Patrick C.
