I rarely replace leather anymore as I find it easier to just replace the
entire backcheck and wire and often the old Steinway wires tend to get a bit
too soft and pliant.  But when I did replace leather it's easy to just take
a razor, slice through the middle of the leather and peel it off in two
pieces: up and down.
