Advice on softening rock-hard hammers, please.

Depends on whats made them so hard ... or what ?   If its just 
usage...try the needle first.  In fact try needles first anyways. If 
they go in nicely and you can get decent enough results then go for it. 
You start squeezing with pliers with out due experience and you will end 
up with more then a few mush balls to even out.  If its lacquer... well 
you'll end up following somebodies elses advice probably... grin. If 
they are of the Young Chang 1975 vintage.... well... ditto I suppose.
