You say you changed key leads. What did you change? Did you take out the old and put in new? Why? Did you change the amount of lead in the keys? If you are not familiar with the concept of up and down weight, on what basis did you do anything with the key leads? You need to get a basic book about pianos such as Reblitz and, assuming your problem with this action is related to key leading, you can re-lead the keys in the traditional manner (which will at least get you a functioning action), or pursue Stanwood-type techniques. If you need to get this work done soon, I would HIGHLY recommend simply getting the action to a piano technician experienced in this type of work. Where are you located? You can ship an action anywhere in the world if you are in some remote location.
